Plan a community program

Design a community program around mutual value, participation, and safe operations.

Build with participants rather than treating them as an unpaid distribution channel.

Procedure

  1. Define the people, shared purpose, participant benefit, organizational benefit, and evidence supporting demand.
  2. Interview or co-design with representative participants, including people likely to face access barriers.
  3. Choose a bounded program model, term, cohort size, activities, selection, and exit path.
  4. Specify roles, staff capacity, compensation or recognition, expenses, intellectual property, and decision rights.
  5. Create participation, conduct, privacy, safeguarding, accessibility, conflict, reporting, and removal rules.
  6. Plan recruitment without coercion or hidden product, referral, or promotional obligations.
  7. Design onboarding, facilitation, support, feedback, moderation, and escalation.
  8. Model staff time, platform cost, participant burden, growth limits, and stop conditions.
  9. Pilot with a small cohort and collect outcome, experience, safety, and workload evidence.
  10. Decide continue, revise, expand, or close; communicate the decision and preserve participant data appropriately.

  • Obtain guardian and safeguarding review where minors may participate.
  • Separate community support from sales qualification and surveillance.
  • Avoid launching beyond moderation and support capacity.
