Facilitate a decision meeting
Move a prepared decision through evidence review, option comparison, explicit authority, and recorded resolution.
Facilitate the decision rule, not a contest of airtime. Confirm that the room has the authority and evidence to decide.
Procedure
- Obtain the decision statement, owner, deadline, scope, criteria, options, evidence, and pre-read.
- Confirm who decides, who advises, who executes, and how dissent or conflicts are handled.
- Open by restating the decision, fixed constraints, unknowns, and definition of a valid outcome.
- Check pre-read comprehension and correct factual disagreements before advocacy.
- Compare each viable option against the same criteria, risks, dependencies, and reversibility.
- Invite missing evidence, affected perspectives, and dissent without relitigating excluded scope.
- Apply the stated decision method and ask the owner to make the outcome explicit.
- Record selection, rationale, rejected options, risk acceptance, actions, communication, and revisit trigger.
- Confirm understanding and publish the decision record.
Failure plan
- Do not manufacture consensus or let seniority silently replace the stated authority.
- Never ask affected participants to endorse a decision already made without disclosing that boundary.
- If evidence or authority is insufficient, choose a bounded evidence action rather than a pretend decision.
- Route confidential personnel, legal, security, and commercial details appropriately.
